Dianara is a business transformation advisory focused on commercial and operational excellence. We help organizations understand how work actually gets done, identify where value is being lost, and redesign the processes, systems, and ways of working that support performance.
Because transformation isn't simply about introducing a new strategy, technology, or AI tool. It starts with understanding the business underneath it. When processes are unclear, inconsistent, or dependent on institutional knowledge, scaling becomes difficult and automation becomes risky. Dianara helps organizations create the foundation first, so growth, technology, and AI can actually work.

Every business is a system. People, processes, technology, data, and decisions are interconnected. When one part changes, the others need to adapt. Our work is therefore not about fixing isolated problems. We look at how the pieces work together, and redesign the system around the organization's goals.

Diana Khater
Founder & Managing Director
Diana Khater is the Founder and Managing Director at Dianara Advisory, a Toronto-based consulting firm that helps small and mid-sized businesses grow more efficiently by fixing the commercial and operational gaps that quietly hold companies back. Whether it's a process that's stalled, systems that don't talk to each other, or a team that's busy but not converting, Diana and team work alongside business owners to find the fix and put it into practice.
Before founding Dianara, she spent years working directly with C-suite and leadership teams on performance and growth strategy, often stepping into complex situations to figure out what wasn't working and why.
Her background is a bit unconventional: she studied science at the University of Waterloo, spent time in engineering research, medical devices and AI, then moved into consulting. It turns out the same problem-solving instincts apply everywhere as you are always chasing the same question: why isn't this working as efficiently as it should?
Diana is based in Toronto and sits on the University of Waterloo's Alumni Advisory Council.

Dianara was built around a simple principle: a recommendation isn't valuable until it works in the real world. We don't believe in strategy that lives in a slide deck. We believe in getting close to the work, understanding how people actually operate, and designing solutions that teams can realistically adopt.
We don't assume the documented process is the actual process. We talk to the people doing the work, observe the gaps, and understand the workarounds. Then we design.
Our role isn't to validate what already exists. We ask difficult questions, challenge assumptions, and surface problems that may be uncomfortable, yet important.
Complex businesses don't need unnecessarily complex solutions. Our job is to find the structure underneath the complexity and make it understandable, actionable, and repeatable.
The best transformation doesn't happen to an organization. It happens with it. We involve the people closest to the work so solutions have both executive alignment and practical credibility.
Our goal isn't to leave behind a beautiful strategy document. It's to leave behind a business that can operate better without us.
